That pattern has a cause. Most family businesses were built without the management layers, HR team or finance department that larger companies take for granted, so the owner filled every gap. The result is an owner-dependent business: the structure did exactly what it was built to do. Now it needs to be rebuilt so the business works without you in the middle of it.

Exit Readiness, Built On Purpose

The Exitability Framework is a three-stage exit and succession planning process for established family businesses in South East Queensland and the Northern Rivers, designed by Steve Sandor of Inspiring Business. It builds a business that runs with or without the owner. Readiness to exit gets built deliberately, one decision and one mechanism at a time, long before any sale is on the table.

Most advice aimed at businesses like yours started life in large corporates and was trimmed down to fit. Document everything, delegate more, work on the business. It can be right in theory and still assume resources you don’t have. We’ve seen too many owners led down a path by a template, only to find it went somewhere they never wanted to go.

Instead of a template, we keep a stocked toolbox: the Modular Operational Tool Vault. We pull the two or three tools your business needs right now, and when one problem is solved, the next tools come off the shelf.

Three Stages, In Order

1. Owner-Optional Load-Shift – The decision comes first. You decide your future is something other than carrying the business indefinitely, and we work with you on keeping control without having to be controlling. You set the standards, your people earn the trust, and the load starts moving off you and onto the structure.

2. Owner-Optional Structure – This is where the business learns to carry its own weight. Depending on what we find, the work covers Capability and Autonomy, Coordination, Visibility and Control, Succession and Governance, and Value and Asset Preservation. You won’t need all of it. We work on the parts holding your business back, with tools that suit your people, your budget and your capacity.

3. Owner-Optional Independence – Once the business stands on its own, you choose from a position of strength. Sell to a third party at a stronger sale price, because a buyer values a business without key-person risk more highly. Hand over through family business succession or to a team member you’ve developed. Step back, keep ownership and draw a dividend as retirement income from the business. Or hold a business that runs without your daily involvement. Every option stays open until you decide.

What Working Together Looks Like

We get to know your business first. – That takes a few days to a week, depending on your situation, and it always means time inside the operation with you and your team, looking at how decisions get made, where work stalls and what only you know.

You get a written review. It sets out what we found, what matters most and where your resources should go first. We sit down with you and test it against the facts, so we’re sure we’ve understood your concerns and frustrations before we recommend anything.

We build the program with you. With input from you and your team, we shape an implementation program around your priorities, capacity, capability and resources. The first 12 months run as four 90-day sprints. Ninety days gives enough time to see results, and enough feedback to adjust the plan if something needs to change. Getting to full owner-optional independence takes anywhere from 18 months to three years, depending on where you start.

We roll our sleeves up. We step into the business as your family business advisor and Fractional General Manager, working as your 2IC and taking as much off your plate as possible. You keep control and full visibility of the project, and your time goes to the decisions that need you.

What is the Exitability Framework? It’s a three-stage process that takes a family business owners  through a process to create an Exitable business. It starts with:

  • What can be  Load-Shifted in 90 days?
  • What Structural design needs to be in place to handle the shift?
  • What does Independence look like and was it achieved?

The business learns to run without the owner, so selling, succession or stepping back becomes a choice.

 

How long does it take? Typically the first 12 months run as four 90-day sprints, with changes you can see in each one. Full owner-optional independence usually takes anywhere from 18 months to three years.

 

Am I locked in to a long term contract? There are no contracts that lock you in. We work in 90-day sprints but if you change your mind or want to do it on your own, you have total control.

 

What is a Fractional Manager? Think of a Fractional Manager as a member of your management team who is experienced in managing business improvements at a fraction of the cost of a full time employee

 

Do I have to sell at the end of the process? No. Selling is one of four options, alongside handing over to family or staff, stepping back while drawing a dividend, and holding a business that runs without you.
